Part 1 — Where we are today (the foundation built)

Hardware platform — decided

PawGuard kits are built on commercial-grade PoE IP cameras with native shape-based AI, two-way audio, integrated spotlights and deterrent sirens, and ONVIF RTSP audio/video streams. Two supply paths: Reolink-led (margin + native pet-shape detection) and IVSEC-led (AU trade distribution, 3-yr warranty, NDAA compliance).

AI architecture — specified

Pipeline A (YAMNet audio bark classification, 5-class FSM escalation) ships first. Pipeline B (YOLOv8 + pose / action recognition) builds in parallel. Pipeline C fuses both into a per-dog welfare state.

Deployment path — proven

Shopify storefront serves the landing, the Beta App prototype, and internal-only ads/outreach routes. Customer segments, discount codes, outreach metaobjects, and welcome email flows in place.

Part 2 — The premium-signal stack

Domain & email

pawguard.com.au primary via VentraIP / Crazy Domains; pawguard.app defensive. Google Workspace Business Standard for hello@, support@, sales@, founders@, security@. DMARC quarantine/reject in 30 days.

SSL & headers

Beyond Shopify's default: CSP, HSTS preload, X-Frame-Options, Referrer-Policy, Permissions-Policy. A/A+ on Mozilla Observatory. Status page at status.pawguard.com.au.

Payment

Live: Shopify checkout + Shop Pay for $499 Early Access + $899 Founding Partner. Month 1: Shopify Tax for AU GST. Month 3: customer portal + Xero / QuickBooks, Net 14/30 terms for multi-site PO.

Fulfilment + unboxing

Drop-ship from InFront (IVSEC) and Reolink AU trade. Every kit ships with A5 Perth-printed onboarding card. 30-min onboarding via WhatsApp / Google Meet, Matt personally for the first 50 facilities.

Part 3 — Operational readiness

Company: Pty Ltd + ABN + GST. ~$700 setup. Virtual office Perth CBD.

Banking + books: Wise / Up Business; Xero / QuickBooks; tax/BAS agent.

Insurance: Product liability ($20M+), Professional indemnity (AI errors / missed alerts), Cyber liability. Total ~$3,000–5,000/yr.

Support: Intercom / HelpScout + WhatsApp Business. 4-business-hour commitment. After-hours PagerDuty to founder phone.

Part 4 — Integrations & ecosystem

Accounting: Xero, MYOB, QuickBooks via Stripe native connector.

Pet insurance partnerships: PetSure, Bow Wow Meow, Knose. Month 3–4 strategic conversation.

PawGuard API: Versioned at docs.pawguard.com.au. OpenAPI spec, Python + JS SDKs.

Part 5 — Compliance & regulatory

ACMA RCM compliance for AU cameras (distributor-handled).

Australian Privacy Principles (APPs): facility is data controller; PawGuard is data processor.

Workplace surveillance laws: NSW strictest, WA more permissive. Kit ships with A4 weatherproof state-specific signage by default.

GDPR posture: designed for from day one — Sydney AWS, opt-in retention, explicit consent.

ISO 27001 / SOC 2: designed SOC 2-ready by year 200-facility threshold.

Part 6 — The next 90 days (sequenced)

Wk 1–2: Pty Ltd + ABN. pawguard.com.au registered. Google Workspace. Operating bank. Tax agent. Insurance broker briefed.

Wk 3–4: 2–3 pilot agreements signed. Matt supervises installs.

Wk 5–8: Audio Week 6: manager-voice soothe loop, real accuracy numbers published, first non-pilot facility paying.

Wk 9–12: Outreach scales with case-study evidence. Target: 8–12 paying facilities by Week 12.

Part 7 — 12-month picture

40–80 paying facilities across Australia, visual pipeline shipping, multi-site enterprise customers active, partnership with one pet-insurance carrier, publicly auditable accuracy report updated monthly.

The discipline is to treat every shortcut as a debt against the brand.

Part 8 — Out of scope at this stage
  • International expansion (US, UK, EU) — not before 100 paying AU facilities
  • Direct manufacturing / own-brand hardware — not before 200 paying facilities
  • Second product line — not before kennel segment saturated
  • Mobile app public listing — TestFlight only until onboarding templated

Closing note for B2B operators

The pet-tech category is full of vendors who promise more than they deliver, and operators are right to be cautious.
